SWH Chief Of Staff

About Nikki Duncan, the Fractional Chief of Staff, Operations Executive, and Strategic Partner

Execution is not accidental. It's designed.

I serve founder-led businesses as a Fractional Chief of Staff, also known as an Operations Executive or Director of Operations.

As a fractional leader, I bring you the full knowledge, wisdom, and experience of my career... Only I do that for a fraction of the time that might be invested by a full-time, permanent employee.

My work converts vision into executable integration, bringing calm structure to organizations growing faster than their systems.

My EOS (Entrepreneurial Operating System) assessment reflects how I am wired:
Visionary - 56
Integrator - 89

That means I have enough imagination to see the world, the work, as it could be. I enjoy dreaming, and being creative. I can see the shadowed forest and imagine it kinder, wiser, and more organized.

Dreaming isn't enough for me.

My strongest inclination is to figure out how to get there. I look deep into the forest and analyze the trees. Then, I translate ideas into disciplined execution by rolling up my sleeves and getting to work.

I arrange the pieces so the story unfolds in a meaningful way. It's no surprise that when I write a new book, I build the overall idea into a plotting board before I begin writing.

I step in when:

  • When the team is growing.
  • When revenue is rising.
  • When complexity multiplies.
  • And when the founder is still the bottleneck.

Where It Started

I did not start in Corporate America.

I started as a groom in an Arabian horse training barn. Eventually, I worked my way into the professional world, where I moved from a print shop to running the Area Office for a rapidly growing franchise. All along the way, I discovered a knack for noticing the friction that most people ignored:

  • Missed handoffs.
  • Unclear ownership.
  • Smart people trapped inside antiquated systems that worked yesterday but not today.

In that Area Office, I was a strategic partner as we scaled from 30 locations to more than 100, and grew our support team from 2 to 13. As complexity increased, I became the operational constant that leaders relied on.

Not the loudest voice in the room, but a steady one.

Not the hero fighting fires, though there was plenty of that, but the architect preventing them.

Measured Results

Across my career, I have:

  • Increased operational efficiency by 20% through disciplined technology modernization
  • Reduced administrative workload by 50%, restoring leadership capacity
  • Raised compliance from 60% to over 90%, transforming one of the weakest-performing regions into a national leader
  • Unlocked more than $200K in cost savings by redesigning remote operations
  • Delivered initiatives with a 98% on-time and on-budget execution rate
  • Coached and supported more than 75 business owners through growth, crisis, and transition

The metrics matter, but what matters more is this: Sustainable growth happens when systems are clear, ownership is defined, and leadership feels steady.

Steady leadership builds steady companies

What I Do Now

Today, I partner with small, founder-led, and mission-driven companies as a Fractional Chief of Staff and Operations Executive. I step in when the pain is becoming too much, and the work is suffering.

Most of the businesses I serve share the same signals:

  • You are hiring faster than you are systemizing.
  • Leadership meetings feel circular.
  • Projects stall midstream.
  • Ownership is implied, not defined.
  • You remain the escalation point for everything.

Growth is happening, but so is strain.

That is where I bring an EOS-aligned structure grounded in five non-negotiables:

  • Clear vision
  • Strong core values
  • Right people in the right seats
  • Defined accountability
  • Focused 90-day priorities

My approach is about installing operational safeguards that will last long after I've stepped back.

  • I translate vision into executable priorities.
  • I install operating rhythms that reduce chaos.
  • I clarify roles, ownership, and decision rights.
  • I lead cross-functional initiatives through change with discipline and calm.
  • I build systems that continue working when you step away.

You do not need more red tape.

  • You need clarity.
  • You need traction.
  • You need an operational partner who sees around corners and says the hard thing early.

I am the partner the founders hire when they are ready to stop being the bottleneck, or when they're ready to get some of their time back for life.

How I Lead

Three non-negotiables guide my leadership: Integrity. Compassion. Humility.

I surface friction before it becomes a fracture, I build systems that work for the humans inside the org charts,  and I care more about outcomes than recognition.

In everything I do, I lead with clarity, accountability, and calm, because calm scales and chaos compounds.

A Broader Lens

Alongside my operations work, I host the Scaling With Heart podcast, where I explore execution strategy, behavioral insight, and sustainable growth for leaders who want discipline without burnout.

I am also a Woman of Impact nominee supporting the American Heart Association. Leadership extends beyond business performance. Strong systems sustain companies. Strong hearts sustain lives.

Across operations, advocacy, and storytelling, there is one through-line: I build with heart.

A Personal Note

As a teenager, I bought and trained a horse everyone warned me was “too dangerous.” Once I earned his trust, we went on to compete at the National level.

Leadership is no different. You do not overpower potential or force it to your will.

  • You build trust.
  • You create stability.
  • You stay steady when others flinch.

Every system I build, and every team I guide, is grounded in those same principles.

Calm creates capability.

Let’s Work Together

If your vision is outpacing integration, I serve as your Fractional Chief of Staff and operational partner, building people-first systems that turn your vision and strategy into steady execution.

If you want clearer ownership, disciplined momentum, and fewer bottlenecks, let’s talk.

Scaling with heart. Building what lasts.
